摘要:生产线的平衡率低一直制约着产品产能的提升,本文结合M公司811型消毒柜生产线的实际情况,首先确定各个工位的工时定额,接着对生产线瓶颈工位运用“5W1H提问”和“ECRS四原则”进行分析改善,再对各个工位的作业元素进行划分,并按照生产线的工艺流程,画出装配顺序图,然后运用矩阵搜索法和位置加权法平衡流水线,对生产线划分好的所有作业元素按照产品的装配顺序图,重新划分各个工位的作业的元素,本次改善,通过对作业元素的重新划分工位,使得生产线的平衡率从55.4%提高到85.8%,极大的平衡了811型消毒柜的装配流水线,工位从改善前的14个减少到10个工位,同时使得整条流水线的人员配
备从14个人较少到了10个人,减少了4个人,使各个流水线的各个工位作业时间更趋向于均衡,提高了工人的作业效率。
